Do it yourself when the use case is simple, you have someone capable with time to experiment, and the budget is tight. Most small businesses can get real value from off-the-shelf AI tools without hiring anyone. Hire help when a decision is expensive to reverse, a pilot has stalled, or nobody inside can own it.
Starting with a business-tier AI assistant on one workflow is a legitimate first step, not a compromise (Kraken Technology). This page is written by an AI consultant, so weigh that, and note that the honest answer for many businesses is that they do not need one yet.
Five signals that outside help is worth paying for
- A pilot has stalled and nobody can say why.
- A hard-to-reverse decision is on the table: a platform, a data architecture, or a multi-year contract.
- AI costs are rising with no clear owner.
- Leadership, a board or a lender has asked for a real plan, not a list of tools.
- A capable team keeps getting blocked because the technology is new to them.
Advice is cheapest and most useful at the decision point, before budget is committed and architecture is locked in. Bringing someone in after the wrong choice has shipped turns cheap guidance into an expensive rescue (Zalt).
The hybrid that suits most owner-led businesses
Get outside help for the direction and the first setup, have your own team learn to run and extend it, and move ownership in-house. Keep the first engagement short: one assessment, or a pilot of two or three workflows at a fixed price, and extend only if the value is proven.
Ask any consultant before you sign
- What will my team own when you leave? If they cannot answer clearly, keep looking.
- Do you earn anything from the tools you recommend? Commissions and reseller margins are common and legal. You should know about them.
- Will you tell me not to do a project when the numbers do not work?
- Who specifically does the work, and can I see a past recommendation that was actually implemented?
